Two ways to run a business.

  • Trap the business in the cycle of effects: Chase the lagging metrics, put out daily fires, and rely on temporary fixes that bring brief relief while quietly driving the company toward slow-motion friction. It is infinitely more exhausting, more risky, and rarely solves anything permanently.

  • Get the source right upstream: Develop the perspective to get the thinking right at the very beginning of every initiative. When that upstream intent is communicated simply and powerfully, the output doesn't need to be forced, it becomes certain.

Most businesses are slowly wearing themselves out trying to fix outcomes at the wrong end of the system. True congruency isn't achieved by pushing harder on the result; it happens when what you think becomes what you say becomes what actually occurs across the workforce.

Fixing effects is a treadmill that leads nowhere. Getting it right at the cause is the only way to build a company that thrives.

The Cost of Incongruence

Growth creates complexity. The systems, habits, and communication structures that built your company often become the constraints on its next stage. Decisions slow down, priorities compete, and leaders become the connection point for everything.

Your company isn't lacking ambition. It has simply reached the limits of its current operating model.

Most traditional Business Operating Systems rely on rules, endless scorecards, and heavy meeting rhythms to try and force outcomes. But juggling daily bottlenecks is the direct result of focusing on effects, creating an incongruent model that requires constant, exhausting intervention just to keep from collapsing.

Leadership Performance Indicators installs a native infrastructure, the Inlay, that roots out the structural causes of friction, allowing leadership and operations to stay naturally congruent without the bureaucracy.

How It Works: The Inlay

Leadership Performance Indicators is a Next-Generation operating model designed to eliminate structural friction and preserve leadership intent.

Every engagement installs two core components that form your new operating baseline:

  • The LPI Perspective Blueprint™: Defines where the organization is going. It establishes shared executive intent so leaders operate from the same perspective, ensuring absolute clarity before execution begins.

  • The LPI CEO Navigator™: Provides the live visibility required to understand where the organization is, where it is heading, and what requires attention next, locking leadership intent into daily execution.

Perspective -> Navigator -> Congruence

  • Perspective: Vision becomes an operating discipline rather than a statement.

  • Navigator: Intent moves through the organization without distortion or dilution.

  • Congruence: The organization consistently reflects leadership intent in its thinking, decisions, and execution.

The 90-Day Installation

Moving from the cycle of effects to true congruence is a focused, three-phase journey designed to be installed alongside your daily operations:

  • Phase One, Discover Reality: Through executive immersion and organizational observation, we identify where leadership perspective is preserved and where it drifts. We diagnose the structure, not the personalities.

  • Phase Two, Install the Infrastructure: We embed the Perspective Blueprint and the CEO Navigator into your business, shifting the team from reactive firefighting to proactive, shared execution.

  • Phase Three, Transfer and Sustain: The system becomes fully owned by your team. Communication accelerates, decision-making sharpens, and the infrastructure continues running smoothly long after the architect steps away.

Tom Chapin: Principal & Inlay Architect

My perspective was earned through decades of building, operating, and leading.

I began my career as a professional photographer before moving into commercial production and sales. That journey led me to build and operate my own print production agency, where I spent over twenty years serving major brands, leading teams, and navigating the operational realities of growth. Beyond my own companies, I’ve spent years advising leaders and serving on advisory boards.

Over time, I noticed the same pattern everywhere: great leaders with clear vision and capable teams were constrained not by talent or strategy, but by the structure surrounding them.

That realization built the foundation for LPI Inlay. It is the structural integrity I wish had existed when I was building.

Based in Carlsbad, California, I’ve been married for 32 years, raised five children, and am a proud grandfather.

Built For Leaders Who Have Outgrown Their Operating Model

LPI Inlay™ is designed for founders and CEOs who have built successful companies and recognize that the next stage requires a stronger, cleaner foundation.

  • Built for: Leaders willing to examine how their business actually operates, eliminate structural friction, and scale with clarity from the cause.

  • Not built for: Companies seeking quick fixes, temporary tactical advice, or heavy, rule-bound corporate bureaucracy.

Your company has already achieved success. The question is whether your operating model can support what comes next. If you are ready to step off the treadmill of fixing effects, LPI Inlay™ begins with a confidential executive conversation.
